1) A&D Hi-Tech is a retailer that wants to create an online store to enter new markets and reduce costs. 2) A project plan was created in MS Project with tasks, dependencies, and resources assigned. The initial plan found the project would finish on May 2nd, 2005 but resources were overloaded. 3) Resource leveling was done first by only using slack time between tasks, which did not fully resolve overallocation. Splitting and adjusting individual tasks resolved all overallocation but extended the finish date to May 17th, 2005.

Case Facts

Ted Walter started first store in Nebraska in 1988.


Revenues grew continuously for ten years and reached $400
Million by 2000.
Primarily regional player with 90% of sales coming from
Midwestern states.
Sales are primarily through retail outlets in shopping malls
and via phone orders.
In 1999, implemented ERP to reduce the time for order entry,
improve shipment delay and order entry accuracy. Customer
callbacks reduced from 30% to 1%.
In 2001, series of technology initiatives are take n to improve
supply chain management, payment process, CRM and order
management. These initiatives benefited A&D by reduced costs
and significant ROI on its Supply chain and data warehousing
projects.

Business Case

Started exploring new market segments due to


increased competition and reduced margins (due to
product approaching commodity status), started focusing
on sales via Internet.

Early 2002, decided to begin project to create an online


store.

Decided on “Build” option than “Buy”. The new system


is built on top of existing without requiring any
modifications to existing activities. New activities to
support internet sales would be added to IT support
services.

Finding the Project completion date by considering all


the activities, their interdependencies, resource
availability, resource loading .

Finding the resource loading and leveling resource use


by

Using only slack and not changing the project


completion date.

Adjusting individual assignment to tasks and splitting


the tasks.

Use MS-Project to prepare Project plan, Project cost,


Resource loading and project progress tracking by
creating Baseline tasks and comparing the project status
with Baseline.

Project Plan

Project would be completed by 02-May-2005 and is not possible to


complete by beginning of Christmas season in 2003.
Project Baseline version is created at the time of creating Project
Plan. This baseline version will be used to compare with actual
status to estimate the progress during project execution.

Resource Leveling

Resource overloading is overcome by Resource leveling by

•Considering only using the slack period available with Task and
not modifying Project completion date of 02-May2012.

•Adjusting the Resource assignment to the tasks and splitting the


tasks. Project completion date can be changed and extended.

MS-Project is used to arrive at the improved resource loading and


new Project completion Date.

Resources Ryan Neff, Stacy Lyle are still overloaded when Resource
Leveling is done using only slack and not modifying Project
Completion Date.

completion Date extended to 17-May-2005.
