Current STATE of EXCELLENTIA STAINLESS

A) Sales and Business Development Department-


• As stainless steel has huge demand, the company has SMEs (Subject matter experts)
skilled in different product segments who work round the clock to sell them directly to
end customers.

B) Capacity Utilization and Supply-chain management-


• Capacity utilization is low due to ineffective supply-chain management
• Finding it a challenge to meet customer expectations time to time
Current STATE of EXCELLENTIA STAINLESS
Manufacturing-
• All products have varied leading times and aren't manufactured at the
same time.
• Product variation in small qty(eg. 300,400 series) leads to increase in
downtime 
• They receive very less (< 10%) orders at the beginning of each
month and due to new orders that keep pouring in at different times, it
hinders the operations.
Logistics-
• Due to skewed production orders at the end of each month, it results in
high demand of trucks and eventually the company suffers temporary
shortage faced by transporters. This takes a hit on the regular dispatch
schedule
• Further, logistics team has a bottleneck situation on proper
coordination of shipping lines, timely action on letter of credit
processes. They must ensure there is no delay in slot preparation.

Production Sector

• Production planning & control


• Loyal customer orders are 30-35% on monthly basis ,
making it hard to plan for better utilization rates .
• Can't buy bulk quantity on Ni, FG goods as the prices
vary on a daily basis .

Finance
• Overshooting of allocated  budget from logistic teams 
• Poor credit discipline among supplier and logistics
partner 
• Trouble creating optimal Strategy for raw materials Price
fluctuation.
IDENTIFICATION OF ADDRESSABLE
ISSUES
A) Sales order at the starting of month (<10%)
This issue can be solved by having good ties
with customers  & receiving bulk orders
including future demands in each month
beginning so that uptime is utilised
and downtime is sufficiently reduced in
manufacturing.
B) Sequence of the different product variant 
While receiving the sales order from the
.
customer , the sales team should keep in mind
of the product variant and their processing
method . Accordingly they should prioritize the
sales order to maximize the uptime and also to
reduce the skewness of the products towards
the month-end.
Financial Department
Have flexible policies for pricing strategy so that they
won't be in the loss of potential opportunistic
customers who tend to vary their minds seeing the
price fluctuation of raw material prices.

Logistics Department
The company faces shortage in raw materials at the
end of some months due to the over-flowing
demand. A solution to this would be to have more
inventory so that at these unforeseen situations they
stay prepared before-hand. Their motive should be
that Surplus > Shortage as even if they have some
material left they can store it as stock for future
purposes.
POSSIBLE SOLUTIONS 

• All possible solutions can be derived


by conducting a detailed Hypothesis
Generation report of the current
scenario of the company with the
vision they wish to be and achieve in
the following years.
• This involves the fusion of all the
sectors of the organization where in
all work together performing timely
analysis of problems and looking far
and beyond for the required
amendments and revisions in the
existing policies.

done with highest priority for regaining the
opportunistic customer base.
• Based on the historic data of order placing,
the sales team should have the knowledge
on what is customer is going to order in the
near future .while getting the Current month
orders, they would ask the customer for the
future requirements   
                   FINAL IMPLEMENTATION STRATEGIES AND STEPS
• PPC(Production Planning &
control) should streamline the
order release to the
manufacturing process and
understand the lead time for
the product variants and
group them under a particular
product category. 
• Manufacturing team should
 support the sales team in the
weight deviation of the
finished product and  also do a
process audit in a more
consistent manner.
• By reducing the deviation in
the weight, the sales team will
be confident in pitching the
next sales order .
