What is ”Cloud readiness”? *For this presentation, we will be focusing on readiness for transitioning to ‘public’ cloud services.* The preparation, which includes steps such as: • Analysis • Alignment with business goals • Budgeting and approvals • End goal of improving security, performance and availability of technology services while reducing overhead and costs, through web based services.

TechSoup’s Journey • Began planning in 2010 • Transitioned ERP to cloud in 2012 • Began leveraging Amazon Web Services and Microsoft Azure for cloud-based infrastructure in 2013 • Started using cloud-based customer service technology ZenDesk in 2016 • Other services we actively use are Box (document management), Slack (internal chat), and others • Our ‘Digital Transformation’ is still in flight!
- 10. STEP 1: The importance of having a technology plan Purpose • Provides leadership with estimated finance projections and results. Ex. “We will need x amount of $ in our next budget, but will save y over the next 5 years to achieve better security, performance and availability of services.” • Understand business goals and organization strategic plan. Ex. How does this help the mission? • Broad vision – not concrete solutions or steps (tech changes to fast) • Map technology goals clearly to organization goals
- 11. v STEP 1: The importance of having a technology plan Length • 18 month ‘sprints’ Resources • Rough estimate of costs, based on resource needs and additional headcounts if needed • Differentiate cap-ex from op-ex
- 12. STEP 2: How to create an implementation plan Break down the plan into concrete projects based on transitioning business functions to cloud services Examples: • Email to Office 365 • Document management to Box.com • Quickbooks to Quickbooks Online • On-premise ticketing system to ZenDesk
- 13. STEP 2: How to create an implementation plan • Prioritize transition efforts based on outcome/cost/risk assessments. Ex. Where is the most critical or at risk data? • Map business functions to current solutions and recommended solutions one by one, seeking approvals and providing analysis of solution determination at each step • Determine technical dependencies • Understand Identity Management • Onboarding and off-boarding of staff

STEP 3: Getting organizational buy-in • Understand the approval process in your organization and who the primary stakeholders are • Create a technology advisory board • Align with budgetary processes • Socialize the transition to cloud as transformational, not just an upgrade or migration • Outline improvements in functionality • Reduced technology ‘debt’ • Stress security improvements • Address data privacy issues • Work with vendors on providing demonstrations

STEP 4: Go-live strategy • Provide training, documentation, and operational support guidelines ahead of transition • Analyze whether it can be a staged cutover, performed in parallel, or a hard cutover. • Transaction based systems generally require a hard cutover • Consider migrating team by team • Document repositories • Develop a contingency plan • Treat each business function migration as a separate project and manage it end to end for each transition
